One market on paper, twenty-four languages in practice
Google does not serve one European results page. It serves a different one per country, and the differences persist even where the language is identical. Austria is not Germany, Belgium is not France, and Switzerland runs three of them at once. A business that ranks well in one and assumes the neighbour follows is usually surprised, and the surprise costs a quarter before anyone diagnoses it.
The technical layer is where European projects actually break, and it breaks quietly. hreflang is the tag that tells a search engine which version of a page belongs to which country and language, and across eight or ten versions it fails constantly — missing return links, versions that do not point at themselves, country codes used where language codes belong, or the whole thing declared in a settings screen and never present in the HTML a crawler receives. Nothing on the page looks wrong. The wrong version simply ranks in the wrong country, or none of them rank anywhere.
Then there is the regulatory shape. Data protection, consumer rights and distance-selling rules are set at European level and implemented nationally, VAT on cross-border sales runs through a single registration but at each country’s rate, and the United Kingdom now sits outside all of it — which changes tax, data transfers and shipping in ways a good many “European” plans still have not caught up with.

Keyword research per country, not per language
Spanish for Spain is not Spanish for Mexico, and German for Austria is not German for Germany. The nouns differ, and translated keyword lists produce terms nobody types.

Because they are different results pages with different competitors, and shared language does not make them the same market. Google serves Austria differently from Germany and Belgium differently from France. Ranking in the neighbour is a separate job, usually needing its own pages, its own keyword research and a correct declaration of how the versions relate to each other.
What usually goes wrong with hreflang?
It fails silently, which is what makes it dangerous. The common faults are versions that do not point back at each other, versions that omit themselves, language and country codes used the wrong way round, and tags that exist in a settings panel but never appear in the HTML a crawler is served. The page looks perfect and the wrong country gets the wrong version.
Should we use country domains or one domain with subfolders?
Country domains carry the clearest local signal and tend to convert better for locally bought services. Subfolders keep all the authority on one domain and are far less work to run across eight markets. The right answer depends on how local the purchase is and how many countries you intend to enter — and the important thing is deciding once, deliberately, rather than reversing it in two years.
Can we translate our keyword research?
No, and this is the most common expensive mistake in European expansion. Translation gives you the dictionary word; search gives you the word people actually type, and those diverge by country even inside one language. Each market needs research from its own data.
Does the UK still count as Europe for this?
Geographically yes, regulatorily no, and that distinction now matters. VAT, data transfers, consumer rules and shipping all work differently, and plans written before that changed are still circulating.
